What cold-storage setup are experienced Bitcoin holders using in 2026?

Following the recent Ledger news, I’m reviewing my long-term Bitcoin cold-storage setup.
I’m considering moving from a traditional single hardware-wallet setup to something with less dependence on one device, seed or manufacturer.
The setup I’m researching is:
2-of-3 multisig
Hardware signers from different manufacturers
Bitcoin-only devices where possible
Trezor / BitBox / potentially a third independent signer
Sparrow or Electrum as coordinator
Physical backups stored separately
A smaller separate wallet for BTC that needs to remain easily accessible
I’d like to hear from people who have actually been running similar setups long-term.
Multisig or single hardware wallet + passphrase?
Which hardware signers would you choose today?
Sparrow or Electrum for multisig?
How do you distribute devices and backups geographically without making recovery overly complicated?
Have you tested recovery after intentionally removing one signer from the setup?
How do you handle inheritance?
What would you change if you were building your cold-storage setup again today?
What are the biggest mistakes people make when moving to multisig?
I’m particularly interested in setups people have personally used, rather than theoretical recommendations.
For obvious reasons I won’t disclose holdings, wallet addresses, seed information or physical storage locations, and I won’t respond to DMs offering wallet/recovery/security services.
